  • Wired Story Wraps With My Argument That Steve Jobs Is Like A Rorschach Test

    I can't even recall quite when it happened, but several month back a Wired reporter named Ben Austen called me about a piece he was doing on Steve Jobs' legacy.  I confess that kept the conversation short, in large part because I was just getting tired of the story — and I think everyone else is as well.  But this turned into the cover story, which — despite my lack of enthusiasm about the topic — is one of the most balanced and well-researched pieces I have seen.  At least that became my biased opinion after I saw that he plugged my last two books in the final three paragraphs!  Here is the whole piece if you want to read it and here is my argument — you can read the whole excerpt about Jobs as a Rorschach test here, where I put it in earlier post. Here is how Ben Austen ended his piece:

    As he was writing his 2007 book, The No Asshole Rule, Robert Sutton, a professor of management and engineering at Stanford, felt obligated to include a chapter on “the virtues of assholes,” as he puts it, in large part because of Jobs and his reputation even then as a highly effective bully. Sutton granted in this section that intimidation can be used strategically to gain power. But in most situations, the asshole simply does not get the best results. Psychological studies show that abusive bosses reduce productivity, stifle creativity, and cause high rates of absenteeism, company theft, and turnover—25 percent of bullied employees and 20 percent of those who witness the bullying will eventually quit because of it, according to one study.

    When I asked Sutton about the divided response to Jobs’ character, he sent me an excerpt from the epilogue to the new paperback edition of his Good Boss, Bad Boss, written two months after Jobs’ death. In it he describes teaching an innovation seminar to a group of Chinese CEOs who seemed infatuated with Jobs. They began debating in high-volume Mandarin whether copying Jobs’ bad behavior would improve their ability to lead. After a half-hour break, Sutton returned to the classroom to find the CEOs still hollering at one another, many of them emphatic that Jobs succeeded because of—not in spite of—his cruel treatment of those around him.

    Sutton now thinks that Jobs was too contradictory and contentious a man, too singular a figure, to offer many usable lessons. As the tale of those Chinese CEOs demonstrates, Jobs has become a Rorschach test, a screen onto which entrepreneurs and executives can project a justification of their own lives: choices they would have made anyway, difficult traits they already possess. “Everyone has their own private Steve Jobs,” Sutton says. “It usually tells you a lot about them—and little about Jobs.”

    The point at which I really decided that the Jobs obsession was both silly and dangerous came about a month after his death.  Huggy Rao and I were doing an interview on scaling-up excellence with a local CEO who founded a very successful company — you would recognize the name of his company.  After I stopped recording the interview, this guy — who has a reputation as a caring, calm, and wickedly smart CEO — asked Huggy Rao and me if we thought he had to be an asshole like Jobs in order for his company to achieve the next level of success…. he seemed genuinely worried that his inability to be nasty to people was career limiting. 

    Ugh.  I felt rather ill and argued that it was important to be tough and do the dirty work when necessary, but treating people like dirt along way was not the path to success as a leader or a human-being.  Perhaps this is my answer to the Steve Jobs Rorschach test: I believe that Jobs succeeded largely despite rather than because of the abuse he sometimes heaped on people.  Of course, this probably tells you more about me than Jobs!

  • Book Excerpt: Why What You “Learn” From Steve Jobs May Reveal More About Yourself Than Him!

    Tomorrow morning, Fortune's Adam Lashinsky and I are going to spend an hour at The Churchill Club talking about Apple and what other organizations and leaders can (and cannot) learn from the world's most (economically) valuable company.  If you want to attend, I think you can tickets here still available and I understand they are filming our discussion (I will let you know how to see the video when I find out).

    Adam is the author of Inside Apple (see my detailed review and discussion here).   I don't know nearly as much about Apple as Adam does, but like virtually every other management writer, I've produced various pieces on Apple and Steve Jobs because they are irresistible subjects (such as this piece on 5 Warning Signs to Watch for at Apple). 

    Part of me believes that Apple and Jobs have much to teach other companies and leaders.  But, as I wrote in the new chapter in the Good Boss, Bad Boss paperback, part of me is starting to wonder if what each of us "learns" from Steve Jobs amazing life reveals more about our inner selves — our personalities, preferences, and personal experiences — than anything else.  Below is the excerpt from Good Boss, Bad Boss where I toy with this argument (I edited it slightly because one sentence doesn't make sense unless you read the whole chapter).

    I am writing this epilogue in December 2011, two months after the death of Steve Jobs, the most talked-about boss and innovator of our time. Like many others, I found Jobs’s great strengths, startling weaknesses, and bizarre quirks to be fascinating.  For example, I wrote about him in The No Asshole Rule (in the chapter on “The Virtues of Assholes”). Even though Jobs’s nastiness was well documented before Walter Isaacson’s authorized biography was published, I was a bit shocked by tidbits in the book. As his death loomed, Jobs ran through sixty-seven nurses before finding three he liked. Still, there is no denying Jobs’s genius. Even though I would not have wanted to work for him, his design sensibilities, his ability to build great teams, and (in his later years) the way he structured a large organization that moved at the speed of a small one are admirable.

    Recently, however, I had two experiences that led me to believe it is difficult for bosses who want to improve
    their craft to learn from Steve Jobs. The first came after I had taught a two-hour session on innovation to forty CEOs of midsized Chinese companies. None spoke English and I don’t speak Mandarin, so there was a translator to enable communication. I put up a few Steve Job quotes and had fun figuring out that thirty-eight of the forty CEOs had iPhones. During the question-and-answer period, they seemed obsessed with Jobs.

    The most interesting thing happened, however, after I ended the session. As I left, one CEO grabbed the microphone and started hollering into it, and as I walked outside for another meeting, they were yelling at each other. The translator told me they were arguing over whether Jobs was an asshole and whether they should emulate such behavior to be better bosses. When I came back thirty minutes later, the translators ran up to me— laughing—because those CEOs were still arguing over the same thing.

    As I was driving home, I started thinking that Steve Jobs (or at least the idea of Steve Jobs) was so vivid, so
    complicated, and so idolized that for those CEOs, he was like an inkblot test: they projected their inner beliefs, values, desires, and justifications for their behavior onto him. The conversation was sparked by Jobs, but the content had little or nothing to do with what Jobs was like in life or in the lessons he could teach those CEOs.

    Then, a couple weeks later, I went to a party and talked with two people who worked closely with Jobs for years.
    They started pretty much the same argument that those Chinese executives had. Although one asserted the good
    deeds Jobs had done weren’t emphasized enough in media reports or the Isaacson biography, they nonetheless started arguing (and people who hadn’t worked for Jobs jumped in) about whether Jobs’s success meant it was wise or acceptable to be a jerk and when it was worth tolerating an asshole boss. As I listened, I believed once again that the idea of Steve Jobs was prompting people to make sense of and justify their behavior, personal values, and pet theories.

    So I raised my hypothesis: that people couldn’t learn much from Jobs. That he was so hyped, so complex, and
    apparently inconsistent that the “lessons” they derived from him where really more about who they were and hoped to be than about Jobs himself. The two people who worked closely with him agreed. And one added another reason why Jobs was and is a bad role model for bosses: Steve had such a weird and rare brain that it simply isn’t possible for another human being to copy him anyway!

    I am curious, what do you think?  As I re-read this, part of me still believes the argument above and part of me still believes that, well, every boss and innovator can learn something from him (despite the biases we all bring to the table).  I also find it easier to think about Apple and its organization and management in a detached way than about Jobs — perhaps because an organization, even Apple, could never have a personality and presence as vivid and intriguing as Mr. Jobs had. 

    P.S. The event at the Churchill Club was really fun, in part, because Adam and I didn't fully agree with each other.  I especially disagreed with his arguments that Apple was unique in terms of its structure (especially how centralized it is for its size).  We agreed on most things. But we had more fun and learned more — and I think the audience did too — because we pushed each other to refine or logic and examples.  He is a smart and charming guy.

  • Diego Rodriguez: This is What Leadership Should Look Like at IDEO

    As long-time readers of this blog know, I am a big admirer (and long time friend) of Diego Rodriguez.  Diego is a partner at IDEO and runs the flagship Palo Alto office, and he writes the always provocative blog Metacool.   Diego's IDEO colleague, Tatyana Mamut, stopped by Stanford last week to serve as judge for the final project in our course on scaling-up excellence (they were wonderful, but that is another story). 

    Somehow, we got to talking about leadership and she told me about a video that Diego had shown people and told them "This is what leadership should look like at IDEO."  Watch it here.  You have to see it, I won't tell you anything else.

    I will offer an opinion, however, after years of hanging around IDEO: This is how leadership usually looks there and has since the earliest days when founder David Kelley started a company (with Dean Hovey) in 1978 so he could have a place to hang out with his friends.  But it is always good to remind people of what is sacred (and profane) in any culture, and this little video does it well.

    P.S.   • Great Piece on Narcissistic CEOs in The New York Times

    Steve Davidoff has a well-researched piece on the antics and impact of narcissistic CEOs in The New York Times.  The allegations of deeply selfish and unlawful actions by chief executive of Delphi Financial, Robert Rosenkranz, appear to have motivated the piece. Here is just one of the vile acts listed by Davidoff:

    Despite restrictions in Delphi Financial’s charter, Mr. Rosenkranz demanded in negotiations that he be paid over $110 million more than other shareholders, a number that a special committee of Delphi Financial’s board negotiated down by about $50 million.

    To me, the piece really gets interesting when Mr. Davidof digs into the research, including:

    1. Henrik Cronqvis and his colleagues found that the more deeply a company was in debt, the more its chief executive was willing to borrow to buy a house!

    2. In another study: "Flying small planes is viewed as thrill-seeking behavior. Professors Cain and McKeon found that chief executives with pilot licenses were more prone to engage in acquisitions, with the theory that takeovers are risky, yet exciting ventures."

    This second study reminds me of a hypothesis that Huggy Rao (my co-author of the scaling project) has proposed:  Male CEOs who have "trophy wives" are more likely to lead companies that make risky investments, as having a trophy wife is indicative that the boss had been fooling around at some point (also a risky behavior).

    The question that always nags at me when it comes to narcissism and related bad behavior displayed by powerful people is how much of it is provoked in a once decent person who is infected with power poisoning (there is plenty of evidence that this happens, much of which I review in my bossholes chapter in Good Boss, Bad Boss) versus the explanation that giving a selfish and narcissistic jerk a powerful position gives them greater opportunity to reveal their greed and self-absorption. In real life, it is probably some of both.  And the way the organization is structured makes a difference too — this is one reason why people who study corporate governance often advocate having "checks" on CEO power.

    In any case, I thought it was a nice article and it raises all osrts of issues about CEO selection and the structure of executive roles.

  • The Rise of a Culture of Contempt and the Demise of UCLA Men’s Basketball

    Work Matters reader and fellow blogger, Chris Yeh, sent me a link to a Sport's Illustrated story about the discouraging downfall of the UCLA basketball program.  And I don't mean the drop off in performance at UCLA in the past few years, I mean the loss of its soul and the rise of a culture of contempt — with rampant lousy leadership, bad role models, asshole poisoning.  Chris summed it all up well:

    It’s terrible.  Thank goodness John Wooden isn’t alive, or this would have killed him.  To trample on his legacy like this is atrocious.

    UCLA's John Wooden, the "Wizard of Westwood" not only won more national championships than any coach of a male college basketball team, he fostered a culture of mutual respect and individual development that turned his players — whether they were superstars like Kareem Abdul Jabbar and Bill Walton or bench-warmers — into more confident, cooperative, and compassionate human beings.

    It appears coach Ben Howland has had the opposite effect.  As you can see in this excerpt from the Good Boss, Bad Boss paperback over at Fast Company on the power of subtraction, there is plenty of evidence that when leaders and peers display bad behavior and don't act swiftly and firmly to stop, the vile actions and attitudes spread like wildfire — and the result isn't just bad performance, it is a culture of contempt that damages everyone involved.

    Here is the upshot of the SI story about what happened the last few years under coach Ben Howland:

    "Over the last two months SI spoke with more than a dozen players and staff members from the past four Bruins teams. They portrayed the program as having drifted from the UCLA way as Howland allowed an influx of talented but immature recruits to undermine team discipline and morale. Fistfights broke out among teammates. Several players routinely used alcohol and drugs, sometimes before practice. One player intentionally injured teammates but received no punishment."

    The story offers many twists and turns, it is long and well-researched.  It provides many old but true lessons about how a bad boss can ruin a good team. If you are a leader of a group or organization of any size, it is worth studying and then taking a long hard look in the mirror and asking yourself — am I doing that too?  Here are a few questions you might ask yourself:

    1.  Are you focusing on strategy, but ignoring your team?

    Strategy matters, but it is not enough.  According to the story this was Howland's general management style. He acted as if the human part of his job was a nuisance. As the article explains:

    Other than during practices and games, he had little contact with his athletes, according to players. He showed up moments before a workout began and was gone before players paired off to shoot free throws at the end. Several team members say that his approach was how they imagined an NBA coach would run a team.

    2. What behavior do you model? 

    The SI story reports numerous examples of abusive and disrespectful behavior on his part:

    Each of the players who spoke to SI said they found Howland socially awkward and disapproved of the verbal abuse they say he directed at his staff, the student managers and the weakest players. One player said if he saw Howland waiting for the elevator he would take the stairs.

    3. Are you so focused on your own needs and wants that you insist that others indulge your little quirks? 

    The inner focus that comes with power poisoning can cause leaders to indulge and bizarre and petty behavior that — even if they are not aware of it — conveys that they are focused on their own self importance and don't give a hoot about others.  For example, SI reports:
    The players were puzzled by some of their coach's idiosyncrasies. Howland seemed obsessed with the temperature in the film room. If it was not exactly 76º a student manager was certain to feel Howland's wrath. The water bottles handed to him had to be just cold enough and not too large.
    4. Do you apply different rules to "stars" than to other team members even when they take reprehensible actions? 

    The story describes how star freshman Reeves Nelson was repeatedly physically abusive to fellow players in practice. Here is one of a string of such incidents:

    Walk-on Tyler Trapani was another Nelson victim. After Trapani took a charge that negated a Nelson dunk, Nelson went out of his way to step on Trapani's chest as he lay on the ground. Trapani is John Wooden's great-grandson.

    There are many other examples, but this one is symbolic as Nelson was literally trampling on a body that contained some of Wooden's DNA.  Here is how Howland was reported to have responded to such bad behavior:

    After each of the incidents, Howland looked the other way. One team member says he asked Howland after a practice why he wasn't punishing Nelson, to which he said Howland responded, "He's producing."

    5. Are you succeeding because the peer culture among your followers is hiding or offsetting your deep flaws? 

    This is one of the interesting parts of the story, and something every leader should think about.  In many cases, teams and organizations succeed DESPITE rather than BECAUSE of their leaders flaws.  In Howland's early years at UCLA, when the team was winning and morale among the players was good despite Howland's quirks and flaws, it was apparently due in large part to the tight bonds among the team members, an unusually mature and low ego group (which began unraveling in about 2008):

     It was a team of prefects, the protectors of the UCLA dynamic, who looked out for each other, making sure that no one got into trouble, that no one threatened what they were trying to accomplish or what UCLA has always been about. They were a tight group. If they went out, to the movies or a party, they were 15 strong. That kind of camaraderie is not unusual on good teams, but Howland's former players say he had very little to do with instilling it.

    6. Is your boss letting YOU get away with toxic and incompetent leadership?

    I was pretty stunned to read this:

    UCLA athletic director Dan Guerrero, who through a spokesperson declined SI's interview request, told ESPN.com in January, "I need Ben Howland. Why would I even think about looking at someone else?" He added, "By his own admission, [Howland] made some mistakes. But I'm going to work with him. I'm not going to crucify him for those mistakes. Because Ben Howland is a hell of a coach, and anyone who understands basketball, anyone that's been around him, that knows the game, has the utmost respect for what he does as a coach. … We need to turn it around, and we all get that. But we will."

    The above quote is quite discouraging as it suggests that, well, so long as he goes back to winning, all is forgiven. As far as I am concerned, if the SI story is accurate, Howland suffers too deeply from power poisoning, committed too many selfish sins, and has demonstrated so much incompetence in dealing with people he is hired to look after and motivate to be allowed to continue in any leadership position. 
    The problems I've listed only begin to scratch the surface of the damage done under Howland's apparently flawed leadership. I haven't even got into the partying, the players who came to practice still stoned from the night before, and the bench-warmer who couldn't enter a game during "garbage time" because he didn't bother wearing his jersey under his warm-up jacket (the same player now says he can't believe, in retrospect, that he did it — but bad leadership and bad team dynamics cause people to do weird and dysfunctional things).
    Apparently, there are signs that Howland is doing a bit better this year and is taking steps to deal with bad behavior.  Last year, Howland finally stopped putting up with Reeves Nelson's awful behavior — for example, last season, he finally showed the courage to call fouls on Nelson in practice (in the past, "[Howland] always gave Reeves the benefit of the doubt on foul calls in practice so Reeves wouldn't lose it and be even more disruptive").  Nelson finally was kicked-off the team last November.   And now even Nelson and mother believe Howland should have been nipped the bad behavior in the bud.  As Nelson told SI:
    "I'm not trying to make excuses for what I did, but I got into some weird behavior patterns, and I think my mom was saying that if instead of one big punishment at the end, what if there had been smaller punishments along the way."
    Perhaps Howland will change his ways.  People do get better and perhaps he will learn to be less of a jerk, be in tune with the people he leads, to avoid letting superstar run roughshod over others, and to do the little bits dirty work when necessary.  I am not especially optimistic, especially after smelling the "winning is the only thing" attitude from Howland's boss.  Regardless, I believe this is a useful cautionary tale for any boss, and in particular, I  think of this guideline in Chapter 1 of The No Asshole Rule:
    The difference between how a person treats the powerless versus the powerful is as good a measure of human character as I know

  • Horrible Bosses and Revenge: The Uncut Version

    I had a little piece published today in the Financial Times called "Revenge Can Be Sweet for Smart Workers."  Follow the link if you want to read the article (you need to register, but it is free).  I have been doing a lot of interviews and such lately about Good Boss, Bad Boss and The No Asshole Rule as both books are related to the new comedy Horrible Bosses, but the Financial Times is the only place where I have done an original piece.  I found the editors at the FT to be wonderful, far better than most I work with to be blunt (although no one beats Julia Kirby at Harvard Business Review). Nontheless, given space restrictions, the editors cut several hundred words out of my original piece, so I thought I would put the "uncut" version here.  Like most films that are "director's cuts," the shorter version is probably better.  But I hope you might like the long one too:

    The new hit movie, Horrible Bosses, provides a satisfying if rather shallow dose of guilty pleasure for just about anyone who has endured a nasty and incompetent superior.  The three hapless protagonists, played by Jason Bateman, Charlie Day, and Jason Sudeikis, hatch a plot to murder their cruel overseers.  Their plans fail miserably, but they (sort of) win in the end anyway.   Horrible Bosses, like any decent comedy, is both logically absurd and emotionally truthful.  Plotting to murder your boss, let alone trying to do it, is immoral, unlawful, and impractical.  And while people may love hearing and telling stories about dramatic acts of revenge short of murder, this approach usually backfires.  The audience in my theatre laughed and laughed when the cruel dentist played by Jennifer Aniston, a heartless sexual harasser, was filmed stripping-off an anesthetized patient’s pants by her long-suffering dental assistant – who used the incriminating evidence to force Aniston to pay for his honeymoon.

    Unfortunately, real-life victims who live-out their revenge fantasies rarely fare so well.  Since publishing The No Asshole Rule in 2007, I have been told and emailed a steady stream of “getting even” stories from victims of lousy bosses.  My readers especially like the story I heard from a radio producer whose relentlessly demeaning boss kept stealing food off her desk. She got even by cooking brownies that contained Ex-Lax, the chocolate laxative, and placing them prominently on her desk.  Her boss promptly gobbled them down (without asking permission, of course). She waited an hour or so before telling him the ingredients.  Like most dramatic and entertaining revenge stories, it did not end well for the victim in real life.  The boss stopped eating her food, but he turned even nastier in other ways — browbeating her and giving her time-consuming, boring, and useless assignments. So the producer quit, even though she did not have another job lined up. The problem with revenge, as this story hints, is that all too often it fuels a vicious circle – and because bosses have more power than their underlings, they typically inflict the greater damage.

    Yet the impulse to exact revenge that fuels Horrible Bosses is not only a potent and widely felt emotion, it has helped bring down many managers who have fallen prey to power poisoning.   The actions by the three awful bosses in the film were cartoonish, but all suffered symptoms identified by psychologists who study the perils of power: They were self-absorbed, greedy, lacked impulse control, insensitive to subordinates feelings, and acted like the rules applied to everyone but them.  When the Kevin Spacey character gave himself a promotion and knocked down walls to reward himself with an even bigger office, it didn’t seem like fiction to me.  It reminded me of real bosses who had done similar things and how, just like the Kevin Spacey character, they were oblivious to the resentment it fueled among employees who felt that the boss already had enough money, power, and related goodies.

    Yes, it stinks to work for one of these creeps, as millions of victims of bully bosses can tell you.  Fortunately, although enacting revenge fantasies is a recipe for self-destruction, smart employees who are unable or unwilling to escape such jerks battle back via less dramatic and more effective steps.  They patiently document every cruel word (like the nurse who counted how often a surgeon said she was “chubby”), every hostile move (like the TV producer whose boss flicked a lit cigarette at her during a contentious meeting), and every unethical or incompetent act (like the executive secretary who kept records of every suspect travel expense claimed by her boss).  They band together with fellow victims so the documentation comes from multiple sources.   That way, when they do go to battle, they have a stronger case and can’t be portrayed as a single nut case.  Above all, smart victims are patient. They build an iron-clad case and a large group of allies.  And they wait for the right moment to strike back – after stretch of poor job performance by the boss, a widely known ethical lapse, or perhaps best of all, after the boss’s superiors have started asking around because they have their own concerns about that boss.   The top management team of one U.S. nonprofit organization did this rather masterfully.  As a member of the team explained to me, the board of directors was initially unresponsive to concerns raised by an individual staff member about their two-faced executive director.  This boss was apparently unusually adept at kissing-up to the board and kicking-down at those she led.  The team members patiently built their case and waited for the right moment – which came after a board member ran into a couple former staff members and was horrified by the stories he heard.  When the board  brought in the full management team (minus the executive director), the team presented extensive documentation against their boss and, as group, threatened to resign unless the bully was fired – which the board voted to do later that day.

    The lesson for victims of nasty and incompetent bosses is that, if you can’t or won’t flee from your vile overseers, and want to get even, having revenge fantasies is probably inevitable.  But acting on such fantasies is probably a bad idea for you — even though doing so (sort of) worked for the three underlings in Horrible Bosses.  Your boss has a lot more power than you do.  So you’ve got to build your case, develop allies, and wait to fight back when your boss turns vulnerable.  

    Nonetheless, putting all the silliness and impracticalities aside, Horrible Bosses offers a useful cautionary tale for every manager and executive.  If you treat your people like dirt, just because they comply with your absurd requests and smile sweetly through your insults and tantrums does not mean that all is well.  Your charges just might be waiting oh-so-patiently for you to slip-up or for your past sins to catch-up with you.  Then your followers will pounce and you will be in a world of hurt.   Certainly, there are plenty of nasty and incompetent bosses out there who escape unscathed – the world is not perfectly just place.  But if you are a horrible boss, and you lead some smart and patient people, the revenge the exact against you may, in the end, be just as sweet for them as any Hollywood fantasy.

  • Is Your Future Boss Horrible? A 10 Point Reference Check

    The film Horrible Bosses  opens on July 8th.  The basic plot, as I understand it, is that three guys who hate their bosses, played by  Jason Bateman, Charlie Day and Jason Sudeikis, conspire to murder them.  I don't recommend that way of dealing with a bosshole, and have been suggesting more constructive approaches (see this ABC interview).  As part of the film's release, I have been getting quite a few media calls about bosses. This reminded me of a checklist that I worked on with the folks at LinkedIn and Guy Kawasaki a few years back to help  assesses if a prospective boss is likely to be an asshole.   The list builds on the ideas in The No Asshole Rule and some ideas that appeared in Good Boss, Bad Boss.   

    We developed ten "reference check"  questions that you can ask people who have worked with and for your prospective boss — or perhaps had him or her as a client — to help determine if you are at risk of going to work for an asshole.

    Discovering the answers to these questions before you take a job can save you a lot of heartache. One of the key points in The No Asshole Rule is that one of the most effective ways to avoid being harmed by assholes — and becoming one yourself — is (to steal a phrase from Leonardo da Vinci) "to resist at the beginning," to avoid working for an asshole boss (or joining an asshole infested workplace) in the first place.  Here is our 10 point checklist:

    1. Kisses-up and kicks-down: “How does the prospective boss respond to feedback from people higher in rank and lower in rank?” “Can you provide examples from experience?” One characteristic of certified assholes is that they tend to demean those who are less powerful while brown-nosing their superiors.

    2. Can’t take it: “Does the prospective boss accept criticism or blame when the going gets tough?” Be wary of people who constantly dish out criticism but can’t take a healthy dose themselves.        

    3. Short fuse
    : “In what situations have you seen the prospective boss lose his temper?” Sometimes anger is justified or even effective when used sparingly, but someone who “shoots-the-messenger” too often can breed a climate of fear in the workplace. Are co-workers scared of getting in an elevator with this person?  

    4. Bad credit: “Which style best describes the prospective boss: gives out gratuitous credit, assigns credit where credit is due, or believes everyone should be their own champion?” This question opens the door to discuss whether or not someone tends to take a lot of credit while not recognizing the work of his or her team.

    5. Canker sore: “What do past collaborators say about working with the prospective boss?” Assholes usually have a history of infecting teams with nasty and dysfunctional conflict. The world seems willing to tolerate talented assholes, but that doesn’t mean you have to.              

    6. Flamer: What kind of email sender is the prospective boss? Most assholes cannot contain themselves when it comes to email: flaming people, carbon-copying the world, blind carbon copying to cover his own buttocks. Email etiquette is a window into one’s soul.

    7. Downer: “What types of people find it difficult to work with the prospective boss? What type of people seem to work very well with the prospective boss?” Pay attention to responses that suggest “strong-willed” or “self-motivated” people tend to work best with the prospective boss because assholes tend to leave people around them feeling de-energized and deflated.

    8. Card shark: “Does the prospective boss share information for everyone’s benefit?” A tendency to hold cards close to one’s chest—i.e., a reluctance to share information—is a sign that this person treats co-workers as competitors who must be defeated so he or she can get ahead.                    

    9. Army of one: “Would people pick the prospective boss for their team?” Sometimes there is upside to having an asshole on your team, but that won’t matter if the coworkers refuse to work with that person. Use this question to help determine if the benefit of having the prospective boss on your team outweighs any asshole behaviors.

    10. Open architecture: “How would the prospective boss respond if a copy of The No Asshole Rule appeared on her desk?” Be careful if the answer is, “Duck!”

    Those are our 10 questions. I would love to hear other tips about what has helped you avoid taking a job with an asshole boss — or warning signs that you wish you would have noticed before going to work for a demeaning creep.   

  • Rip-Off Book Title: Shame on You Dr. Doreen McGunagle

    Huh?  How did that happen?

    I was just poking around the web, and to my amazement, I ran into a book that just came out on March 29, 2011 called (see the Amazon link if you want): Good Boss, Bad Boss: Lessons from Effective and Not-So-Effective Managers. It written  by a consultant named Dr. Doreen McGunagle, CEO of Global Strategic Management Solutions. Note the title is identical to my Good Boss, Bad Boss, and the subtitle is also very close to my "How to be the best… and learn from the worst."  I will buy the book and read it to make sure that none of the content is lifted ( I suspect it is not, I certainly hope it is not). 

    I sent this information to my publisher and they may take some kind of action against her.  I am not a big believer in suing people in general, and honestly, in this case, I don't think this book will do any financial damage to me.   But my main reaction is just to be disgusted, to wonder how this could happen?  Did she see my title and then forget it existed — but then later believe she had invented it herself?  We humans do things like this sometimes.  That is the most charitable explanation.  The others are much less charitable, that she is trying to get book sales and consulting work on the back of the the original Good Boss, Bad Boss as it was a New York Times and Wall Street Journal bestseller.   I am not angry with the author, rather, mostly dismayed that anyone would be sloppy or so brazen as to lift the title of another management book and to treat it as her own.  She ought to be embarrassed and ashamed, which is punishment enough.  If she isn't, and believes her actions are defensible, well, I think that reflects even more poorly on her. 

    So, that was my little surprise today.  I was pretty shocked by the whole thing, and the more I think about, the harder it is for me to understand why and how this happened. What is the upside for her or her publisher?  Doesn't it just reflect badly on them? 

    I would appreciate any thoughts that readers might have, as this whole thing has me quite befuddled.

  • Meetings and Bosshole Behavior: A Classic Case

    One of the themes in Good Boss, Bad Boss, as well as some of my past academic research (see this old chapter on meetings as status contests), is that bosses and other participants use meetings to establish and retain prestige and power.  This isn't always dysfunctional; for example, when I studied brainstorming at IDEO, designers gained prestige in the culture by following the brainstorming rules, especially by generating lots of ideas and building on the ideas of others.  And when they built a cool prototype in a brainstorm, their colleagues were impressed.  The IDEO status contest was remarkably functional because it wasn't an I win-you lose game; everyone who brainstormed well was seen as cool and constructive. In addition, the status game rewarded people who performed IDEO's core work well. 

    Unfortunately, too many people, especially power-hungry and clueless bosses, use meetings to display and reinforce their "coercive power" over others in ways that undermine both the performance and the dignity of their followers.   As I've shown, bosses often don't realize how destructive they are because power often causes people to be more focused on their own needs, less focused on the needs and actions of others,and to act like "the rules don't apply to me." 

    I was reminded of the dangers of bosshole behavior in meetings by this troubling but instructive note I received the other day.  It is a classic case.  Note this is the exact text sent me by this unnamed reader, except that I have changed the bosshole's name to Ralph to protect the innocent and the guilty:

    I wanted to pass on to you a trick my most recent crappy boss used to use in meetings.

    The manager I am thinking of is particularly passive-aggressive and also really arrogant at the same time. He was notorious for sending these ridiculous emails that were so long that no one would read them. (He’s also an engineer in every sense of that word) This was at a technology company and we used to start our Mondays off with a business/technical discussion. These meetings initially took an hour but soon turned into 2 and would regularly go 3 and sometimes 4 hours. It was mostly ‘Ralph’ talking expansively about the issues at hand, about those mother-scratchers in the head office and why we shouldn’t take our challenges back to them (Really? Don’t want to solve anything? Really?). It was just unbelievable, we rarely got anything useful accomplished.

    His favorite tricks, though, were pretty much verbatim from your book. He’d arrive 10 – 20 minutes later for almost every meeting and then kill them once in a while. He added an interesting twist to this too. Every so often, if we knew we had work items to cover, we’d forget about the last time and start the meeting without him. Then he’d arrive an hour late without apology, ask what we covered and then make us start the whole meeting again. After all, it couldn’t be a real meeting without ‘Ralph’. And we needed to learn from his vast wealth of experience, didn’t we?

    A few questions:

  • A Great Pixar Story: Alvy Ray Smith and Ed Catmull Serve as Human Shields

    Pixar is one of my favorite companies on the planet. I love its films, its creative and constructive people (The Incredibles director Brad Bird is among the most intriguing people I've ever interviewed), and its relentless drive toward excellence. There's a pride that permeates that place, along with a nagging worry that, if they don't remain vigilant, mediocrity will infect their work. So I was thrilled to be invited to give a couple of talks about Good Boss, Bad Boss at Pixar last Fall. After the first one, Pixar veteran Craig Good (who has been there at least 25 years — I think he said 28 years), came up and told me an astounding story.

    The story occurred to Craig because he'd just heard me claim that the best bosses serve as human shields, protecting their people from intrusions, distractions, idiocy from on high, and anything else that undermines their performance or well-being. For him, that brought to mind the year 1985, when the precursor to Pixar, known as the Computer Division of Lucasfilm, was under financial pressure because founder George Lucas (of Star Wars fame) had little faith in the economics of computer animated films. Much of this pressure came down on the heads of the Division's leaders, Ed Catmull (the dreamer who imagined Pixar long before it produced hit films, and the shaper of its culture) and Alvy Ray Smith (the inventor responsible for, among many other things, the Xerox PARC technology that made the rendering of computer animated films possible). The picture to the left shows Ed and Alvy around that period.

    Lucas had brought in a guy named Doug Norby as President to bring some discipline to Lucasfilm, and as part of his efforts, Norby was pressing Catmull and Smith to do some fairly deep layoffs. The two couldn't bring themselves to do it. Instead, Catmull tried to make a financial case for keeping his group intact, arguing that layoffs would only reduce the value of a unit that Lucasfilm could profitably sell. (I am relating this story with Craig's permission, and he double-checked its accuracy with Catmull.) But Norby was unmoved. As Craig tells it: "He was pestering Ed and Alvy for a list of names from the Computer Division to lay off, and Ed and Alvy kept blowing him off. Finally came the order: You will be in my office tomorrow morning at 9:00 with a list of names."

    So what did these two bosses do? "They showed up in his office at 9:00 and plunked down a list," Craig told me. "It had two names on it: Ed Catmull and Alvy Ray Smith."

    As Craig was telling me that story, you could hear the admiration in his voice and his pride in working for a company where managers would put their own jobs on the line for the good of their teams. "We all kept our jobs," he marveled. "Even me, the low man on the totem pole. When word got out, we employees pooled our money to send Ed, Alvy, and their wives on a thank-you night on the town."

    Certainly such extreme staff protection is rare and sometimes it might not even be wise. I can't say that every proposed layoff is immoral or unnecessary. But consider the coda: a few months after this incident, Pixar was sold to a guy named Steve Jobs for 5 million bucks and, as they say, the rest is history. And some 25 years later, that brave shielding act still drives and inspires people at Pixar.
